Continuous Improvement Process: Revamp required - advice on the way forward request

Good Morning/Afternoon/Evening All,
I hope I'm using the correct forum here.
A little advice before I start on this - if anyone's had to perform similar:

My company has a convoluted, complicated and unworkable Continuous Improvement Process, which I have been tasked with "streamlining".

My job over the next 4 weeks is to visit all our sites and showrooms and to hold meetings with the staff. am to document their gripes with the current system (of which there will be many) and their required improvements to the system. I then have to report my findings and conclusions back to the management team.

I was wondering if anyone out there could suggest the best method of co-ordinating these meets to get the best out of them. Is there a "Quality Tool" I should be employing?

You may want to consider making use of Dr. Deming's Red Bead Experiment as an ice breaker. Sounds like you are in the paradoxical situation of needing to continually improve your continual improvement system:rolleyes:

Here ıs an ınterestıng materıal about the approach to contınual ımprovement. If ın few words, fırst you shall ıdentıfy performance measures for all your management system - how to measure overall system effectıveness. One of possıble solutıons ıs a use of EFQM Model or Boldrıdge Model (results sectıon). After that you can provıde measurements and fınd the gaps - and performıng braınstormıng fıgure out prıorıtıes - areas to be ımproved. You must fully understand what ımpact of these ımprovement ınıtıatıves on the overall company's performance. And ... apply thıs cırcle repeatedly - nothıng new, perhaps, ıt ıs wrıtten ın ISO 9000 sectıon 2.

If you need a tool to help you, the Turtle model is not a bad way to go.

This could be tricky due to possible negative attitudes, try to keep it positive. The following is something that I received from www.enleadership.com it is used for change management.
1. What is already working
a. List all items that are working with the current system (there may be nothing)
2. What is causing it to work
a. Established procedures
b. One person know the system
c. It has to be done
d. Etc
3. What is the objective (of the process you are reviewring)
a. What are you trying to achieve
4. What are the benefits of achieving the objective
a. If there are no benefits, re-look at your objective
b. Be sure the objective is meaningful to the organization
5. What can I begin doing to move closer to the objective
a. What needs to be done
b. Who needs to do what
c. Keep the goals time bound
d. Review to be sure objective is met
e. Celebrate the achievements

This is a method I have used with success, but I begin the meetings by telling the participants that I want to try something new. I stress at the beginning that I want to keep the dialog positive.

It seems that there's a component missing. Who's the Process Owner? If you are, then 'good luck'.......If not, then either someone needs to be defined and given ownership or that already assigned person (and we're talking management here, not someone lower down the mine) needs to be part of the solution.

Rather than have you visit each site and talk with everyone - since they will see this as open season on moaning about everything from government policy to the dripping taps in the beathrooms - you should set up a number of sessions and have them visit you - and the CI Process Owner.

You (the team, that is) should map the (convoluted) process 'as is' so that everyone can see it for what it is, and there's no surprises/assumptions in there. Since this 'picture' will reveal the non-value added steps, most people will see where things should be improved and you can use regular brainstorming etc. to work through the changes.
