How to Develop and train project management teams :bonk: process with milestone sign offs at each phase completion? I was confused that question asked by manager when we need to train our supplier and project teams. Thanks.

Have you got a process of APQP in place?
The various phases should each be based on a specific timetable and be reviewed by milestones. A milestone is a point which needs to be approved to enable continuation to the next stage.

The training is to explain to those whom are performing the various stages what the stage requires, how they are going to perform and document the stage.

APQP is only one type of project planning system and is in fact a check-list to ensure that you do not forget anything.

Thank you Howard. It is easy to understant what APQP is. As I know, APQP process is time driven,so check-list is a good name. So how effective to use APQP?
I do not still understand how to kick off the process with project teams not even mention to train them or suppliers. Now I was asked if I could take this new assignment with a new G.M. project. I need a proposal to my manager for this assignment. This could be my first time to work from the begining of a project, new development in my career.

What you need is a set of deliverables by gate, see several other threads in the cove, some of these will be set by your customer others internally. The AIAG APQP book will help out as well. Good luck and may the wall you bang your head on be a soft one

If you look at this file Definitions in APQP order.doc it gives a lot of information
Make a timetable like APQPRPT.XLS

Define milestones such as
1 Project Team named to customer
2 Project Start
3 Selection of Tier 2 Suppliers (if needed)
4 Production of Prototype Parts
5 Manufacturing of Pre-Production Parts (if needed)
6 Production of Parts according to PPAP / VDA
7 Primary Samples acc. PPAP or VDA at Customer
8 [email protected] at Supplier
9 SOP at Supplier
10 Internal Project Status Report at Supplier
11 Presentation Project Status Reports at customer (if required)

Define for the members of the team seperate responsibilities and they work on their actions, reporting back to the team.
At the milestones you then have another meeting which is in effect a Design Review.
Train the people to understand their responsibilities and the manner in which you want to be kept in touch with their progress.

There are a lot of various APQP forms in Attachment list conveniently the APQP forum is at the top.
