Re: QC Productivity

In an earlier time, I was in charge of a QC lab in a PVC plant. We used a number of metrics to reflect our performance/productivity. Our objective was to provide accurate and precise measurements to operations in a timely fashion. We looked at our performance in four key areas: quality, quantity, timeliness and cost.

We focused on our critical test methods primarily - but there were quite a few. For accuracy and precision, we ran a standard or control on a regular basis in the lab and monitored the results using an individuals control chart. We monitored accuracy and precision in the following manner:

  • % of laboratory processes that are accurate -defined as the standard/control being in stiatistcal control with respect to the X (individuals) chart and the average equal to the standard, if there is one.
  • % of laboratory processes that are precise - defined as the standard/control being in statistical control with respect to the moving range chart and the % of process variance due to the measurement systemm is less than 10%.

If you aren't running standards/controls on a regular basis, here is a quick way of looking at precision: http://www.spcforexcel.com/measurement-systems-yours-any-good

These two took a lot of work early on. Timely was a little more difficult to come up with a measure for. Of course, operations would let us know when we were late with results - so that is something you could track. But we tracked the amount of downtime due to operations waiting on lab results. We tracked this monthly - did not happen too often.

And then we tracked the following, primarily for plant leadership, on a monthly basis to put in their monthly report to corporate:

  • Number of samples tested
  • Number of samples retested
  • Number of samples tested per person-hour
  • Overtime

There are many other measurements you could use - bias, etc. But these seemed to give us a feel for how we were performing - particularly the accuracy and precision portion.

It's going to depend a lot on the "mission" of the Quality Department. If you are one of those who use a hands-on, dig in and do stuff type of approach, there will be measurables against which to judge yourself. If, however, your approach is more of the hands-off, guidance type (as I experienced in the aerospace industry), it will be more difficult to find ways without outside influence to measure your successes or failures.
