How do you decide what is an acceptable Internal and External PPM number?

Re: How do you decide what is acceptable internal or external PPM number?

It's not my intention to start a six sigma-bashing thread hijack; I just want to make sure that when claims are made that are purportedly based on empirical data (regardless of the subject), that we can see the data.
Jim,

That's a fair conclusion. I agree.

Re: How do you decide what is acceptable internal or external PPM number?

IMO, sometime we are too focus on the "number" to be met instead to really solve the problem and improve the quality.

I believed all the "number" which to be met are just an estimation and there is no hidden meaning and it is the best viewed as an arbitrary index. "Zero defect" concept comes up to my mind and the important things for me is to minimize the cost of the poor quality as low as possible in the organization and the results must be sustainable.

Re: How do you decide what is acceptable internal or external PPM number?

Welcome Vicoy :bigwave:

Are you asking what the expected ppm values should be? if so there are no published standards or requirements for ppm values. Some customers will have requirements concerning maximum allowable ppm values, but htese are unique to the individual Customer and product.

If I have misinterpreted your question you may find our answers to be more helpful if you could clarify what you are looking for...

Thanks Bev D.

here is another question:
if external PPM value comes from customer requirements ,how do i set up internal PPM for production process?
any input will be appreciated
thanks

sorry for the dealy in response - I've been traveling and this one fell off my radar...

I take one of the following approaches:
  1. Set the ppm 'requirement' based on the budget for cost of rework/repair/scrap and the cycle time/productivity requirements to meet your takt time and maintain availability at lowest inventory levels. Typically this is done at the Design stage
  2. Itemize your failure modes and rank them based on their effect on customer, delivery and cost. Assign resources to reduce th top3 or 5 failrue modes. continually move to the next ones on the list as the top ones are solved. the ppm 'requirement' is that ppm continues to be reduced.
  3. If actual ppm is excessive determine what it should be (as in in 1.) Then determine what resources are needed to achieve the improvement in the desired time frame.

One thing no one has asked:

What PPM are you at right now!!!:2cents:

Is it stable or is it changing (you can tell this on a control chart)

Is the product / componenet related to PPM causing you other troubles (problem reports from the customer, for example) or high rework costs?

How does it compare to similar ppm's in your company, any benchmarks.

THEN:

Make a decision:

Am I okay where I am at, as long as I don't get worse?

OR

I am not okay where I am at, I must get better.

The result of this decision becomes your goal - maintain the current PPM, or achieve an improvement in the PPM. And a control chart of the PPM would tell who if you achieve your goal in future results.
