How to Approach and Document a Production Line Transfer to Asia

Hello all

I have a new challenge over the next 5 months regarding moving part of a product to be manufactured in Asia as part of a dual sourcing policy. Our product is made of 2 key parts, a transmitter and receiver. The plan is to move the transmitter manufacture to Asia.

I haven't moved a line before only part processes. i am thinking about how to document this and what i should be doing.

I have opened up a risk register and plan to combing this with an PFMEA. I will be transferring some of the test equipment and creating/replicating other. The duplicated stations will be useful for approving as i should be able to run some Gauge R&R studies.

The product is fairly straight forward, low cost consumer. a IHD for energy monitoring. It is basically an SMT line, hand solder, PCBA test, assembly, calibration and final test.

Any thoughts about how to approach this and how to document it would be of great help

This is a project.
Have two pilots for the project at both sides who will head the complete transfer.
Capital equipment and its re-installation commissioning being the one major task.
Product technology transfer and re-validation of processes being the other. (Include training)
Both the pilots must first have a good induction about the whole manufacturing process and product technology, at the present place, and be of a senior level to lead a team. A definite and practical time frame must be fixed and necessary logistics support and necessary legal clearances must be brought into the time plan. A good communication be established with periodic telephone conferences if possible, however the pilots must be the key people through whom all communications must happen.
I am not clear what and where you want to document this. Perhaps an exhaustive transfer checklist is what you are looking at ... ?

These are good points. With such a small team my side, i will have to manage the transfer of equipments plus the installation of the line, including product knowledge and processes. The overall relationship with the supplier and contracts will come to others. The key point as you mentioned is the driver who will pilot the line with the supplier.

I am approaching this initially by identifying all the deliverables for each stage for it to perform. i must add training as part of that deliverable so i can schedule it into the plan.

I will need to document as much as possible for our customer reassurance. i need to identify the documentation that i will need as part of sign off. some documents are clearer to identify such as FAI but i need to construct a checklist to support the correct implementation of each deliverable
