In my experience there are several possibilities:

1. Make the native language or languages of the company a mandatory requirement in recruiting, and so avoid the problem

2. Translate procedures into the languages of the people who do the work

3. Ensure that each shift includes one or more multi-lingual people (often the shift leaders) who can guide and translate as necessary

4. Invest in teaching the preferred language to those who need it (and win their loyalty)

5. Write down procedures using pictures, not words

6 Have fun - learn their language!

Pictures and process flow diagrams in simple words. And for those steps that require a bit more information, job aids again with pictures and symbols, as much as possible.

You could also work with some of the staff who are more proficient at the task to develop these documents and then trial them out on other employees. This way, the employees are writing what they actually do...instead of someone in an administrative position writing what they THINK is done.

The solution was invented anywhere from 10,000 - 12,000 years ago in the form of "petroglyphs" and refined over 5,000 years ago by Egyptian's in the form of "hieroglyphics"

As previously stated, use pictures

Along with all the responses above, understand that communication is always two way. Look for the indirect communication and gestures, body language of the operators to understand how much they understand. Not everyone will say NO when the real answer is NO, or YES, BUT....
Good communication leads to proper understanding and sets a very calm and relaxed environment for higher levels of performance and quality.

Take a lesson from the Family Handyman magazine. In the back of every issue is a one page, monthly project with a husband / wife as the characters. Each month it identifies the problem, shows how to fix it step by step & they never use words, pictures only.

They’re simple projects but the point is that they are simple, direct, easily understood. As work instructions go, I’d say they pass any language barrier. A good starting reference point on how to pass on info without words.
