In order to determine the processes involved, I intend to have the HODs (Depts being Design, Execution, Operations and Maintenance) to provide me with a process map. The process map will also identify the documents and records being used, both controlled and not controlled.

Processes are cross-functional. They involve more than one department even though your departments appear to align closely. What does Execution do? I can see no Marketing, Sales or Finance.

You may have to facilitate analysis of the core process (from customer needs to cash in the bank) to determine the processes that are vital to the success of your organization. In other words, how does your organization get work, do work and get paid?

Then you could ask the HODs to name the people who now best how these processes work as process owners. Work with the process owners to analyze their processes (see SIPOC) and document the procedures.

Hi John,
Yes, the processes are cross-functional. My process map has the following fields for them to fill out
1. Activity
2. Interaction (Department From, Department To)
3. Responsibility
4. Documents Applicable
5. Control Points

This will allow me to know precisely how the flow of information takes place along with the one responsible for each activity respectively.

QC, Sales and Marketing, Finance, Stores, etc are also a part but I took it for granted and didn't add here. Of course, I will involve them.
I did think to create a SIPOC as you'd mentioned in your first post to me. I wanted to aim at the responsibility and interaction columns looking at how closely the 3 main depts would need to interact and thought best to use a PM.
However, SIPOC is my contingency and that will come from Management, considering how little my colleagues are cooperating.
It's been 2 weeks with no result for me to give management. I have until the end of this week with my progress report.

You should also agree the objective of each process so the process team has criteria (see 4.1c) for monitoring its effectiveness.
