ISO Quality Procedures for a Small Shop

I run a small company not much different from the poster's. We have been thru this process. I know how overwhelmed they feel. I know their disappointment that their first "consultant" didn't work out. Most implementations fail for these companies because they don't have the time, resources, and knowledge to get it done. They need a Nike solution -- just do it.
As with many things in life, one of any thing isn't a very helpful sample. I don't doubt your experience at all and the situation you found yourself in. But it's ONE experience. Others have done it, and found a smooth(er) path, avoiding all those issues, including the post certification maintenance - several times over (in my case over 25+ years). Far from being theoretical, the points raised are very practical and often based on the reality of going into creating a system without eyes wide open.

The OP can decide I'm sure, but without knowing all the options, they won't be as able to make the right decision for them.

Find the gap analysis between the standard requirement and your shop's existing processes.
Fill those gaps and then write a manual. Initially frame a quality policy with the relevant objectives to achieve based on your process. Maintain the document hierarchy . Conduct the internal audits followed by MRM and solve the CAPA. Do continuous improvement.

when you said it's a family owned shop, the top management need to be identified still, maybe the father or grandfather,hah!
Then please get the promising of QMS from top management and write down function/responsibility of each department/person in direction by top management (if you do well, you could have it from top management), then prepare documents together with person from each function/department in as simple as possible way.
GOOD LUCK.
For your information, I started up a QMS with 12 people, less people could be easier for meeting, training in some case

I got the "top management" to agree to most of the new processes so far, and they have signed the quality manual.
The issue now is to start writing the processes for each as they do not always happen the way the QAM is set up. Usual answer, "we can do this when we have more time!"
Sometimes, as we are getting calls from customers and they are asking "rush!", so work orders and any other documents are written after the fact. The contract review is done after the part has been made due to time constraint.

I wanted to ask.
Does the internal audit need to be highly intensive? Can it be like
Area 1: Scrap metal area - - result audit --- something along the lines of get rid of scrap in timely manner
Area 2: Stock material ----> result audit -- something along the lines of "need to make an inventory list"
Area 3: CNC machine #1 (mill) ----- > result audit --- something along the lines of "need to make a wooden floor for the worker"

Obviously, the form would have something like clauses and things to describe what we are trying to comply to

Im trying to make it as simple as possible so that any monkey can fill out in the shop and it would not be very time consuming. Auditors would not be auditing their own work, etc etc.

IMHO, in a small operation and just getting started, there should be 1 designated auditor. (probably you) So you is the monkey, make it easy for you.

Why are you making new processes? Do you know that they have gaps? I would just document what you do first. Then I would make any adjustments needed for ISO compliance.

You'll need to deal with the time constraints. But, just because you don't have paperwork completed, doesn't mean you haven't done "contract review." I'll bet at a minimum your owner looks at the print and says we can do it for $1.00 each while on the phone with the customer. The last thing you want tell your customer is you are waiting for the paperwork.

You aren't going to get the right result here. Get some training or get someone in to do it! If you approach it like this, you'' waste your time and still not get a good result. Trust me on THAT.

You're right, at this point I am the monkey and the monkey will even do a jig ! =)
