KPI for time to close NCs (Nonconformances)

We have determined that one of our KPI's will be the time it takes to close our non-conformances. Has anyone ever used this as a KPI? And what is the best way to track this visually. Right now I have an excel log that I track the open and closed dates, but I want an idea on how the graph this so that it makes sense.

Bad idea, depending upon the NC it could take anywhere from 10 minutes, 10 days, 10 weeks or even longer for a NC to be "corrected" & "effectively closed"

What you'll wind up with is short term fixes but not long term cures

It is true that this metric has been used by companies before (and still is), but I don't advise using it for this reason alone - not all nonconformities are created equal, thus the solutions will be different as well, in terms of resources used, people involved, and the time it will take to resolve each issue. Imposing an inflexible rule on time allocation will not give you any valuable indication of how effective your CA system really is, because of the aforementioned.

Much better KPI's to track would be "# of recurring issues" or "effectiveness of corrective actions". Having a low % of the former and a high % of the latter would indicate that you are running a successful CA program. Keeping track of "# of open CA's" is also common for most companies. My two cents....

Still, I am a believer in cycle time metrics.

There are a couple of options here:

Plot the cycle time NC by NC

If there are a lot of NC's, plot them on xbar-R in groups of 5, or go with some time interval and plot the average cycle time and either highest cycle time or 90th percentile.

Plotting an average age of open NC's along with the cycle time chart can help you tell if you are building up an inventory of aging NC's.

Plot an age distribution for those NC's that are currently open.

Now, for the issue of "not all NC's are created equal", if you really have that issue, an idea is to assign due dates, and then track percent completed by due date. If extensions to due dates are allowed, track percent completed on time, without extensions.

Of course, except for the average age of open NC's, plot the charts in a SPC format.

Good points of caution about the downside of tracking time to close. If cycle time isn't the only metric AND you emphasize quality of action you can avoid this but it takes diligence and continual monitoring

Given that I would plot cycle time and I would trend it. But I wouldn't use the average I would use the median and plot the data monthly. You may also play with adding age of NCs that aren't yet closed as a seperate measure, otherwise you will only have a very lagging metric.

Just wondering what made you select the time to close NCs as a KPI.

This is something that should be tracked - good advice above on how to do that. How many do you have a month? That will determine how you track it.

But, I probably would not consider it as a KPI. There are too many other metrics that I would view as more critical. Not than NCs are not important, but hopefully you don't have too many. What other KPIs are you using?

I agree will all of you, that this isn't the best thing to track, but I lost the vote!
We are also tracking rework and number of samples reported. We are an internal ISO 17025 acrredited lab. We could have 0 to 20+ NCs in a month depending if they are coming from errors, complaints or internal audits.
Some are closed with a simple correction to a procedure and some are some stay open for months, because we are trying to aquire new equipment etc...
This is our first attempt and KPIs. We are trying to align our functions to the manufacturing plants we serve.
The KPI for time NC is open was set up by others and now it's my job to do the tracking but it was set up to just graph the number of days open for each NC. the y axis is #days and the x axis is the NC number but when I close them and add the information, it gets dispersed within the graph. It doesn't make sense to me.

How about tracking the effectiveness of KPI from the Pareto charts that you generate periodically? If the problem occurs less and less then the Corrective Action is effective.

Not quite. The purpose of corrective action on Non-conformities is to prevent recurrence. So, no recurrences will be the measurement.
