OK, good deal! So, the actual requirements of ISO are of no importance to the general population. What IS important is that your process owners develop their understanding of their process and how it meets ISO 9001. Maybe you could start with a little "show and tell" exercise: Get with your top manager and see where their head is with this and the performance of the business in simple terms, i.e. customer satisfaction, on time delivery and so on. Have that person at least support the "show and tell", to demonstrate where they are and their ability to talk to their process(es).

Have them prepare a presentation on:

*Their process objectives, how it affects the customer and business performance
*How their process works to achieve the above
*What is measured to demonstrate the process is performing and,
*What they are doing to correct (if not to objectives) or improvements

If you do this you will see a lot of mis-matched information (don't help them to align their individual understanding(s) until this show and tell.

Also, do your internal audits so you can confirm if their processes are being followed, what issues are NOT being reported and so on.

Put all this on the table and see what happens!

Hi Andy,

Yeah totally agree.

So far this week progress we have made is;
1) Got agreement that all Process owners will recieve external Automotive Process Approach Auditing training to help these guys further understand the requirments of the Process Approach, Internal Auditing and ISO9001.
2) Plant General Manager has issued objectives around the Management system to all Management which in turn they need to consider for their team.

I know it is baby steps, but I feel I am starting to see some progress which I am happy about.

You are receiving a lot of good advice here.

May I offer a big-Q perspective where everything your organization does is for quality?

It sounds as if you have an "ISO System" to get and keep a certificate.

If so, you are right to be concerned.

Your organization working with your customers and suppliers is the system to focus on. How does it work? Parts of this system form your management system and parts of your management system are documented.

Many management systems are over documented and written or tweaked to please an auditor.

If so, you are right to be concerned.

Your management system should be based on the system's processes that are essential to the success of your organization's stakeholders including your customers, employees and suppliers.

If not, you are right to be concerned.

Finally, your focus within your system should be on your core process for converting the needs of current and future customers into cash in the bank faster. Every other process in your system should be making the core process better at this.

You and your colleagues may find plenty in this thinking for a challenging, rewarding and sustainable strategy.

True wisdom right there, IMO.

ISO gives the us the tools for this scenario. Start with the internal audit, 1) examine the QMS documents that describe the process, 2) assess compliance with the standard, 3) review the process, 4) assess compliance with the documentation, 5) document the non-conformities (corrective action process), 6) implement the corrective action, 7) audit the process again (maybe next year, maybe next month depending on the process importance).

Keep in mind: it's your system (0.1). It needs to make sense to what you are doing. If everything works, just make sure it is alignment with the requirements and basically the only thing left to train is the quality policy.

I'm going to fall back to a 5S experience I had in my previous position.

I worked for a Brazilian-owned steel company with multiple sites here in North America. The site were I was based was considered to be the benchmark of North America. When Brazilian leadership arrived to assess our conformance to organizational 5S requirements, we failed...out and out failed. :(

At the closing meeting, we asked for more information on why we failed and we were told that we didn't meet the first requirement that staff understand what each of the 5S's stand for. :mg:

We asked, "Did you see anything unneeded or unnecessary in the office or out on the floor?" The response - "No."

We asked, "Did you see the more frequently used items within easy reach or easily accessible?" The response - "Yes."

We asked, "We are a steel mill. How messy was the shop floor? Dusty? Greasy? Tripping hazards?" The response - "It was perfect. In fact, the XXX, which is typically the dirtiest of areas, was so clean, you could eat off the floor!"

We asked, "Do the operators seem to own the system? Their areas? Live and breathe the principles of 5S?" The response - "Yes! Yes! Yes!"

We asked, "So, you want to fail us because they could not parrot back what each S stands for? You wish to punish our team because of that? We simply want to understand so that we can properly communicate the reasoning to the operators, who have integrated the 5S principles into their daily routines. We want to ensure we communicate what is most important for them to know."

The order of the requirements was changed and we received the highest score in the North American group. :agree1:

Consider this...which is the better way to understand the importance and value of a quality (or business) management system:

  1. WHAT the requirements are...HOW your organization meets the requirements...WHY your organization does this.
  2. WHY your organization has a QMS or BMS...HOW the QMS/BMS is structured and laid out...WHAT is done to fulfill the requirements.

Personally, I go for the second option. If you want teams to buy in, selling the WHY first will make the whole process easier and effective and meaningful.

Thanks all for the great advice.

Feel that I am starting to get somewhere this week with how the management system is viewed and understood. Dont get me wrong still plenty of work to do but at least I can see light at the end of the tunnel. Thanks again.:thanx:
