To share or not to share? Work distribution when someone goes on vacation

hi folks,
I'm in urgent need of some clever ideas for a situation in our team at work.

We currently have 2 Quality Engineers -
Engineer L is an expert in QMS, a highly qualified Auditor, and looks after PPAP, NPI, support on projects and programs. There are KPI's on PPAP responsiveness and approvals.

Engineer M is an expert in dealing with quality complaints, he's a great problem solver and has lots of experience with production. There are KPI's on the responsiveness and complaint closure.

Our problem is when L is on holiday, M's struggling with dealing with PPAP requests and vice versa; when M's out, L can't drop everything and give undivided attention to any claims coming in.
The Manager is worried that any holiday in the team causes slump in performance in the area and has suggested that both Engineers M & L cover the same job specs (both PPAP, NPI and complaints) but divide them by customers.

Both Engineers are unhappy because they feel that this would dilute their expertise and also the existing KPI's would not reflect performance. They are struggling for a better solution to bring to the table. The review with the Manager is next week.
Please help!!!

Are both capable of doing the others' job when the other is out? If yes, then dividing the work between them by customer doesn't sound like a bad plan. If they're not as capable as doing the other person's job when they're out, or they need some training to be able to do it completely, 1) that would give them more expertise, not dilute what they have; and 2) if one of them leaves the company or is out on an extended leave, the other will be able to keep on top of the job.

2. they are both extremely experienced in their field and have very good relationship with the customer counterparts as they are. Engineer L (on NPI and development) would liaise with different people in the customer company than Engnieer M (existing product complaints).

Any other suggestions?

What you're asking seems to be akin to asking for a change in the laws of physics. If we assume that there is enough work to occupy two people, regardless of tasks or skill levels, if you subtract one person you will have one person doing the work of two. Even if the two people are adequately cross-trained (and remember, training doesn't equal competence) it most likely means that both sets of responsibilities will suffer.

I don't know how long a typical absence lasts, but unless the deficit is addressed by operating the system as designed (i.e., ensuring that there are competent individuals in both jobs at all times) something is going to be lacking.

I can't tell if they work in complimentary positions or completely opposite ones; but if one struggles when the other is out, then it appears they're in complimentary positions. From your first post it sounds like when one is out, the other helps out with their responsibilities. Is that correct?

If the workload is difficult to manage when one person is out, then either the workload needs to be prioritized so that one person can get the critical items done during that time, or there's a need to bring on someone to help them out during that time. Or they can let the work suffer and the one who was out catches up when they get back (not a great option, imo).

As far as their customer relationships, if for example, L has to support M's work when M is out, or vice versa, having them have to liaise with each others' customers isn't a bad thing; it may even be helpful in the case where one of them moves up into another job or leaves the company.

I agree with Jim. It's unfortunate, but you're experiencing the same problems as every other company in the world that is adequately staffed for the work they have. When you pull out one piece of the proverbial puzzle, the picture is incomplete until it is returned. Your customers will surely understand any slight delays in response time, as they have to deal with these things, too. I used to work for a large aerospace company that had 12 Quality Engineers. Even with those resources, when one was out, the shifted workload was an added burden to the others. That's just the way it is.

As also already addressed, cross-training them will only add to their existing skill sets, which is a benefit to them and the company...and ultimately the customers.

Call me crazy here but if the workload is too much for one person to handle (while the other is away), it sounds like a third resource is needed - this individual would step in to help out when one of the two key personnel are unavailable. This is also a good way to start succession planning should one of those two leave the organization.

It seems to me that that the KPI's would reflect the real performance, that is to say standard curve with periodic dip due to resource fluctuation. Real world data.

The Quality Engineers' boss should step and help; as he or she would to keep any of their processes running well.

It's usually a wonderful learning experience too.

Thank you everyone.
The Q-Manager also doubles up as a Program MGR and is so overloaded that we barely see him some days.
The idea of having another person has been aired and binned by top level MGMT.:frust:
