When do you start the Advanced Product Quality Planning (APQP) Process?

We are having an internal debate in our company on when the APQP process starts. Does APQP start as soon as Sales receives the RFQ from the supplier, or does APQP start when Sales receives the official P.O. from the customer? The AIAG manual (as far as I can tell) assumes that the supplier has the order and needs to proceed to develop the product. In reality, a supplier must first develop a design/price proposal (using the same cross functional team input defined in APQP) to be proposed to the customer along side other supplier proposals . . . where in the end the may not result in an order from the customer. The question is . . . how much APQP type effort is devoted to developing the proposal before the order is received? I lean toward pulling the official APQP start to the RFQ phase . . . but again this is different from how AIAG defines the process.

I am curious to find out how other companies deal with this situation.

APQP = Planning for Product Realization. (Clause 7.1)

It starts when the customer contacts you or you contact the customer.

As simple as that.

Re: When do you start APQP?

Thank you for the link. Do you have any suggestions on how to incorporate APQP into the proposal development process? Again, the question is . . . how much APQP effort should be spent by a company in developing a proposal which may in the end be rejected by the potential customer? The APQP in your link (which seems to be the same as the diagram in the AIAG manual) does not have a 'develop/submit proposal' step in any of the phases. Thank you.

Like Stijloor said, APQP is Planning for Development product, if you want to develop for part that Customer gave to your company, you must through passed all step in this APQP, no regret about it. about how much effort do you need to spent for this Developing depend on how much your effort to got this project, however if you want to develop a project you must do all step in this APQP,
if you rejected by a potential customers if possible to occurred, because Customers usual not to give the project only by one supplier, it could more than one supplier, but if you could give the best proposal to customers, you would be choosed by them of course,

in the link that i gave to you not mention develop/submit proposal, because as you know every step in here must be coordinate with customers from the first, you could not decide to do all step on this APQP without communicate with customers ? we just doing the VOA ( voice of customers ) such as when we received the DRD / RDDP until Prototypes,

hope this could help

Just to add my opinion -

APQP isn't a sit down at the table and get it done process. It can sometimes be a long involved process taking up to years to complete. On the other end it could be as simple as considering it as part of a family of existing parts.

My point is, APQP must be flexible enough to accommodate any circumstance. The process has to be robust enough to allow you to eliminate or add activities as needed to fully understand and plan for the requirements of the customer and the capability of your company.

When developing an APQP process, I would make it as flexible as possible. I wouldn't want a process that locked me into a massive cross-functional process with a mandatory checklist unless it were necessary to the development of the part.

Your internal discussion over when does it start addresses what I have said above. Depending on the planning needed for the project, APQP could and should start at any point. You could even argue that APQP has to start before you open your doors. Hasn't planning on what you can make and how you will make it already begun?

You know what you have to do as far as planning. The AIAG manual lists suggested steps. Set up your process to address the planning needed for you and your customer but don't be so specific you back yourself into a corner. Make your APQP part of a company culture that works for you not a burden.

Hi alan,
First, you need to make sure the proposal you're going to submit will have an affirmative result. THINK POSITIVE.
Dave is right, APQP should be flexible.
Thanks Dave.

Throw in my :2cents:.
APQP can be applied in many ways and started at different times, like Dave mentioned the flexibility.

If a customer mentions that it has a new part or wants to move an existing part to your company, APQP can start at thinking about which line you can run the part on. Advanced Planning.
It could be a plan to buy new equipment, new tooling, even looking for a new supplier for tooling, fixtures etc.
Their is no real "cookie cutter" for APQP, however, if a company has been in business for anytime, they do it and may not know it.
From determining how to flow your required quantities to deliver to planning a new facility for a program can be classified under APQP.
Hope that helped.
